Part of Improving an underperforming affiliate programme
Deciding whether to pause or rebuild an affiliate channel
Use customer, commercial and operating gates to decide whether to repair, pause or rebuild an affiliate channel while protecting partner commitments.
Pause affected new affiliate promotion when a material customer promise, tracking route or partner-payment process is unreliable and cannot be contained while traffic continues. Rebuild when the channel still has a credible role but its offer, partner mix or operating setup needs a fresh design. Use a limited repair when the problem is specific and the existing arrangement can support the fix.
Apply three decision gates
Customer promise. Can the intended customer buy the promoted product on the stated terms? Check price, availability, destination, delivery area and material claims in affected live placements. Correct an inaccurate claim or broken purchase route before inviting more traffic. The ACCC can require businesses to back up claims about their products or services.
Commercial result. For a defined purchase-date cohort, reconcile store orders, approved commission and relevant channel costs. Check whether the offer leaves the contribution the business requires. Keep pending refunds and missing costs visible. Positive contribution from credited orders can support continued operation, but it does not establish how much demand the channel created.
Operating reliability. Can the business explain a referral, disputed order, commission decision and payment status? If essential data is missing, assess whether a contained integration repair can restore it. A new tracking tool will not assign an owner to maintain product facts, publisher terms and order review.
Three Decision Gates for Affiliate Channel Decisions
- Customer PromiseCan customers buy the product on stated terms? Check price, availability, delivery area, and claims. Correct inaccuracies before increasing traffic.
- Commercial ResultReconcile store orders, approved commissions, and channel costs for a purchase-date cohort. Ensure contribution meets business needs.
- Operating ReliabilityCan referral, dispute, commission, and payment status be explained? Fix missing data with a contained integration repair if possible.
Choose the action the evidence supports
| Evidence at the gates | Decision to consider |
|---|---|
| One destination or tracking route is faulty; other obligations remain manageable | Repair that route, limit affected promotion and check it again. |
| A material customer or partner-payment promise is currently unreliable | Pause affected new promotion while resolving the issue and informing partners. |
| The offer is serviceable, but partner types, eligibility and rules no longer fit the objective | Plan a rebuild with revised terms, data requirements and a bounded relaunch. |
| The product cannot support a viable customer promise and publisher payment | Stop recruitment and review whether the channel should continue. |
A pause can mean holding recruitment, asking partners to stop selected placements, withdrawing an offer or using a supported program control.
Check the actual platform and contract before changing settings: link destinations, tracking and existing orders may be affected. Funding failure is not a planned pause method.
For a limited group of Awin Classic advertisers upgraded from ShareASale and using its new prepayment model, Awin says links go offline when the available balance falls below zero and redirect to partner fallbacks. That rule does not apply to every Awin program.
Repair, Pause or Rebuild: When to Choose Each Action
- RepairOne tracking route is faulty; other obligations are manageable. Fix the route, limit affected promotion, and recheck.
- PauseA material customer or partner-payment promise is unreliable. Pause new promotion, resolve issue, inform partners.
- RebuildOffer is serviceable but partner mix, eligibility, or rules no longer fit objective. Plan revised terms and bounded relaunch.
- StopProduct cannot support viable customer promise or publisher payments. Stop recruitment, review channel viability.
Protect existing commitments
Set an effective time and tell affected partners which placements and offers change. Preserve the terms and order records for referrals already made.
Review pending and approved commission under the applicable agreement, and keep payment and dispute contacts available. Pausing promotion does not by itself erase an earned obligation. Apply provider and partner notice requirements before changed terms or rates begin.
Tell publishers what to do with live content: correct a claim, change a destination or stop a time-limited offer. Give a restart date only when the customer route and operating owner can support one.
Define what a rebuild must prove
A relaunch brief should cover the customer need, eligible products, suitable publisher placements, commission allowance, tracking data, review owner and payment process. Start with a limited set of partners whose audiences and formats suit the revised offer. Before renewing promotion, plan checks for a referral, eligible and excluded orders, a refund and the resulting commission record. Record results when those checks are performed.
Set a review date and decision condition before relaunch. If the repaired route works but suitable publishers still cannot make a useful placement, revisit the offer. If approved orders repeatedly miss the stated contribution target, narrow or end the commitment. If evidence remains too incomplete to judge, keep expansion on hold and state what is missing.
Key Metrics to Evaluate Before Rebuilding
- Customer Need
- Clearly defined target audience and pain point addressed by offer.
- Eligible Products
- Products that meet revised criteria and support reliable claims.
- Publisher Placements
- Suitable formats and audiences for revised offer (e.g., blogs, social media).
- Commission Allowance
- Sustainable rate aligned with contribution margin and market standards.
- Tracking Data
- Complete, accurate data flow from referral to commission payout.
